Sampling is where products go to wait. The most common story isn't a bad factory — it's a development round that quietly stretches from four weeks to twelve because of three specific failure modes, each of which looks like someone else's fault and each of which is fixable with process, not money.
The three failure modes
1. The incomplete tech pack. The factory receives a pack with measurements but no construction details, or a fabric spec but no trim, or a sketch with no measurements. The factory — reasonably — fills the gaps with its own assumptions, makes the sample, and the sample is wrong. The re-do is billed to your timeline, and to your credibility with the factory. Fix: a complete pack sent once, with every ambiguous line resolved before it goes out.
2. Unclear approval authority. Three people look at the fit sample: the founder wants it roomier, the designer wants it closer to the sketch, the ops lead wants it to match the competitor sample. The factory gets three contradictory revision lists and picks the longest one. Every revision cycle doubles. Fix: one named approver, a single revision list, and an approved reference sample everyone agrees to be bound by.
3. Fabric lead time treated as a surprise. The fabric you spec'd is custom-dyed, or below the mill minimum, or needs re-ordering, and no one flagged it until the proto was due. You discover the fabric adds 3-4 weeks at the exact moment you expected a sample. Fix: ask about fabric availability and mill minimums before you send the tech pack, and order long-lead fabric as early as humanly possible.
The diagnosis drill
If your round is running long, run this checklist before blaming the factory:
- [ ] Tech pack complete and unambiguous? (If you can't find your own tech pack, that's your answer.)
- [ ] One approver, and are they reviewing within 48 hours?
- [ ] Fabric ordered or in stock?
- [ ] Every revision list specific and measurable?
Each "no" is a week or more of delay you control.
The fix costs nothing but discipline
None of these fixes cost money. A complete tech pack is free. One approver is free. Ordering fabric early is free. The brands that move through sampling fast didn't find a faster factory — they removed their own friction. The factory can only build as fast as the information and approvals you feed it.

How do I know if my sampling round is abnormally slow?
If you're past week 8 with an approved pre-production sample still missing and your tech pack is complete, something structural is wrong — usually one of the three failure modes below, not the factory's fault alone.
Should I switch factories because sampling is slow?
Not before you diagnose. Slow sampling is usually a system problem (tech pack, approvals, fabric) that will follow you to the next factory. Fix the system; switch factories only if the diagnosis points at that specific factory's sample-room capacity.
How much of sampling delay is normal?
Fabric lead time and one or two revision rounds are normal and account for most of the 4-8 week estimate. What's not normal is repeated revisions on the same stage, approvals that sit unreviewed for a week, or a factory that can't produce a proto in three weeks once the pack is in.
